Football's Most Reliable Cheat Code

Throwing out of a run-heavy huddle has been quietly one of the best plays in football for a decade, and the gap is not close.

Here is a fact that should be more famous than it is. In the modern NFL, the single most efficient thing an offense can do is line up like it intends to run the ball behind two or three tight ends, and then throw it.

We pulled every charted snap from 2016 through 2025 and sorted it by personnel grouping and play type. The pattern is almost embarrassingly clean.

Read the first row first, because it is the baseline. Out of 11 personnel, the league's default lineup, a pass is worth exactly zero EPA and a run is worth about the same. That is what average looks like. Three receivers on the field is the most common thing in football, which means defenses are exquisitely prepared for it, and neither call beats the coin flip.

Now read down the pass column. Every heavy grouping beats it, and 22 personnel, two backs and two tight ends, the most run-looking formation in the sport, produces the best passing efficiency on the board.

Throwing from 22 personnel is worth roughly a tenth of a point per snap more than throwing from 11. Over a season that adds up to a game, not a rounding error.

Why it works, and why it keeps working

The mechanism is not subtle. Personnel is a public announcement. When an offense sends a second and third tight end onto the field, the defense answers by getting bigger and closer to the line, trading defensive backs for linebackers and safeties for extra bodies in the box. Those substitutions are the correct response, on average, to what that grouping usually does. The moment the offense throws instead, it is throwing against personnel that was assembled to stop a run, into a secondary that is one defender short of where it wants to be.

The run column is the other half of the trade and it is just as important. Running from 12 and 13 personnel is genuinely bad, roughly eight hundredths of a point per carry worse than league average. The heavy grouping does not make the run work. It makes the run expected, and expected runs get stopped. What the grouping actually buys you is the pass.

So why doesn't everyone do it constantly?

Look at the volume columns, which is where the real story is. Out of 22 personnel, teams run three times for every pass. Out of 13, nearly two to one. Offenses are aware these formations exist and they use them overwhelmingly for the call that does not work.

Part of that is honest constraint. The edge exists precisely because defenses believe the heavy look. Throw from it every time and defenses stop substituting, the box stops loading, and the premium evaporates. This is a genuine equilibrium, not free money, and a coordinator who ran it fifty times a game would watch the number collapse by November.

But part of it is just inertia. The gap between three-to-one and, say, two-to-one is a lot of unclaimed value, and nothing in the data suggests defenses are anywhere near the point of ignoring heavy personnel. The offenses that have leaned into it hardest, particularly the outside-zone and play-action heavy staffs, have generally kept the premium intact while using it far more than the league average.

How to watch for it

When you see a team break the huddle with an extra tight end on a normal down, watch the defense substitute, then watch whether the offense actually runs. If it throws, and especially if it throws with play action, you are watching the best call in football. It will not look clever on the broadcast. It rarely does. It just works.
